i need advice in deciding between taking out my 80 gal gas water heater and replacing it with an on demand or using a water softener the current water heater pops and pings because of hard water i installed an on demand before in a new house but it only could heat one shower and was hopeless in filling a hot tub with tub filler spout i am leaning towards adding the on demand heat

On demand heaters are much more sensitive to hard water than standard tank type water heaters, so you should install a softener regardless.
Tankless heaters are limited in their flow rate. If you draw too much the water will not get warm, so it will not reduce the time it takes to fill your hot tub. But if you fill slowly, it will not run out of hot water.
There has been a great deal written about these in this forum. Check the archives and you'll find hours of reading.
If you scroll down in the lower left corner of your screen there is a search function that will take you to previous threads dealing with whatever you type in the search bar.
